The lesson OBD-II already taught this industry
Before 1996, every automaker had proprietary diagnostic connectors — different plugs, different codes, different scan tools. Independent shops paid for a drawer full of adapters, or turned work away. Then OBD-II was mandated: one port, one code standard, every vehicle. The value wasn't the connector; connectors are cheap. The value was universality. One scan tool, every make.
Dealership software in 2026 is pre-1996 diagnostics. If MCP adoption ends as a pile of vendor-specific implementations — a CDK-flavored MCP here, a proprietary "AI connector" there — we'll have rebuilt the drawer full of adapters and stamped a new acronym on it. Every DMS formats a customer record differently; every inventory feed disagrees about what "certified" means. A universal layer earns its keep by returning one schema — one shape for a vehicle, a customer, an appointment, a lead — no matter the source. Without this, every AI agent rebuilds the same cleanup logic, badly, forever.
3. Permissions and audit as first-class citizens
Universality without governance would be terrifying, and dealers are right to be wary. The neutral layer is exactly where control belongs: the marketing agent gets read-only inventory and nothing else; the service agent books appointments but never sees desking; every call from every agent lands in one audit log a human can actually review. One place to grant access. One place to revoke it. One place to answer "what did the AI do last Tuesday?"
4. Neutrality as a business model, not a promise
This is the part that can't be retrofitted. A vendor whose revenue depends on their DMS or their CRM will always — rationally — favor their own garden. A universal layer only stays universal if its only job is the protocol: connecting everything, favoring nothing. That independence is a feature you can't buy from an incumbent, because it's the one thing they structurally cannot sell.
What this unlocks that silos can't
